　　轉眼間，20xx年已經過去，現從以下幾個方面將一年來工程部的工作情景做一評價匯報。

　　一、進度控制

　　按照年初公司制定的工程進度要求，主體工程應在X月底完成，實際截止到年底，主體工程全部完成，砌體工程完成80%，比原預定工期平均延誤1。5個月。

　　工期延誤的主要原因在以下三個方面：

　　1、我們事先對該工程的難度估計不足，合同工期過于緊張。本工程定額工期應當在720天，但我們把工期壓縮到了350天，這個工期僅有在夢想化的情景下才有可能按計劃完成，但該工程由于難度較大，任何一個事先未預料到的情景出現都有可能造成工期的延誤并有可能產生連鎖反應。

　　2、我們事先對施工單位的實際實力估計不足。兩家施工單位都屬于承包職責制，施工單位收取承包人的管理費用，工程的資金投入和管理人員的配置由承包人負責，施工單位不給承包人任何資金支持和人員支持，同時也缺乏必要的管理方面的支持，存在以包代管現象。

　　制約工期的主要原因在于施工單位的資金和管理方面。資金實力的不足導致材料、設備經常供應不上，工地經常出現停工待料現象，停工待料又經常造成施工人員的流失，勞動力的嚴重缺乏造成了工程進度嚴重拖延。在管理方面，一方面管理人員職責心和素質達不到應有要求，另一方面由于勞務層分包層次過多，工班分組過細，無法構成流水作業，導致項目經理在人員調配上存在困難，同時由于勞務層層分包，管理層次過多，上層管理人員尤其是項目經理的管理意圖無法在班組得到及時有效的貫徹執行。另一方面此刻的民工也是十分地不好管理，經常因為一些小問題和管理人員對著干。這是導致工期拖延的最主要原因。

　　針對以上問題的出現，我們工程部全體人員在總經辦的大力支持和幫忙下，在資金上和其他各方面采取了一系列措施，也取得了很好的效果，在后半年的施工過程中，不僅僅遏制住了工期進一步拖延的勢頭，并且延誤的工期也在一步步減少。

　　二、質量控制

　　從開工以來，工程部始終堅持質量第一的原則，嚴把質量關，到目前為止，施工質量還是比較令人滿意的，雖然以往出現過一些質量滑坡現象也都及時得到了解決，堅持了高質量工程的總體勢頭，為創杯打下了堅實的基礎目前經過市質檢站和省站的多次檢查，雖然提出了一些問題，但對我們的總體工程質量還是給予了肯定的。按目前情景來看，我們的工程經過省優質主體結構驗收問題不是很大。

　　三、造價控制

　　在造價控制方面，我們主要從以下幾個方面入手。

　　1、盡可能減少圖紙中不必要的成本投入，比如說對于人防地下室的施工，為了節儉成本，我們與公司領導共同研究決定在建筑平面上按照設計院的圖紙施工，但結構上按照設計院的圖紙施工，這一項估計為公司節儉成本近百萬元；我們還經過技術上的改造在不增加成本的前提下增加了一些可供銷售的車位，增加了銷售收入。同時安裝專業也經過提出一些合理化的方案為公司節儉資金近百萬元，并所以受到了公司的通報表揚和物質獎勵。

　　四、現場安全禮貌施工

　　由于本項目的目標是省級禮貌工地，所以我們對于現場的安全禮貌施工也給予了足夠的重視，前期由于條件所限，現場的禮貌施工無法做得很好，后期我們針對現場禮貌施工下大力氣抓，并取得了良好效果。目前經過盛市安檢站的多次檢查，近期有望經過省級禮貌工地的驗收。

　　五、對監理公司的管理

　　總的來說，我們對監理公司的管理是存在必須問題的，主要是缺乏強硬的手腕，沒有嚴格按照合同要求監理公司相關人員到崗，導致監理人員總體素質偏低，最終我們工程部不得不花很多精力去幫忙監理公司完成本應由監理完成的工作，雖然在我們的共同努力下基本圓滿地完成了工作，但相應的加大了工程部同志們的勞動強度。但從另一方面來講，我們應當意識到，為什么監理單位派駐工地的人員整體素質偏低呢究其原因我們認為還是監理費用過低，監理費用低了派過來的監理人員的工資就會很低XX月），工資低的監理人員素質必須是偏低的。
